What's happening

The mid-manager who used to write three reports a week now writes one. The analyst who took four hours on a market synthesis takes forty minutes. The strategy consultant the leadership team used to bring in twice a year gets a message: ”We did it in-house. With Claude.”

Nobody is saying it out loud yet. But the floor is moving.

There is an underlying unease in boardrooms right now that few are putting into words: we don't know how much runway we have before our business model stops being true. Some are willing to say it. Most aren't.

This tool exists to give that unease a structure to think with.

The question no one asks

Every consultancy is currently selling AI implementation: ”Let us put AI in your business.” That's the easy question. It has a clear answer, more tools, faster processes, lower cost.

The hard question gets avoided: what are we worth without AI?

When the machine does 80% of the work that has so far defined your value, what is the remaining 20%? Is it measurable? Communicable? Sellable? How much of your current organisation is built around the 80% that is about to become a commodity?

That is the question that decides whether a company will still stand in five years. And it's the one leadership teams systematically avoid.

Three categories

The tool splits cognitive work into three layers.

Commoditized. Work AI already does better. Routine analysis, report generation, standardised documents. Speed makes the human obsolete.

Transitional. Work AI is learning right now: strategic recommendations, mid-management decisions, creative concept development. Within 6–18 months it is no longer your differentiator.

Human Premium. Work the machine probably never does credibly. Trust. Personal accountability when something goes wrong. Judgement when there is no rulebook. Leadership under uncertainty. That is where your real value sits, if you know what it is.

What the tool does

Human Premium Index is fifteen questions about how your organisation is built: how much of the work is routine compilation, how much rests on relationships, who bears responsibility when something goes wrong.

AI analyses the answers against the Human Premium framework. The result: an HPI score (0–100), a distribution view across the three categories, and five key insights for the leadership team. All in five minutes.

It is not a finished answer about your future. It is a starting point for being able to talk about it.

We don't know exactly how this ends. We know that those who don't ask the right question end up on the wrong side of the answer.
